ElevenLabs + Pictory: The 2-Step Faceless YouTube Workflow

The short version

Most faceless channels don’t die because the ideas were bad. They die in the edit — four hours of production per video. The workflow below is the two-step machine we run on our sister channel, Tool Tested: Pictory turns your script into a finished video, and ElevenLabs gives it a voice worth listening to.

The old way vs. the machine

You know the feeling. Scripting, recording and re-recording, editing, wrestling the captions, hunting for music you won’t get a copyright claim for — production eats the day, and that’s if nothing goes wrong.

The old way is five disconnected jobs: write, record, edit, caption, license. Every job lives in a different app, and every handoff leaks time. The machine is two steps:

  1. Pictory turns your script into a finished video — footage, captions, and music, assembled automatically.
  2. ElevenLabs gives that video a voice worth listening to — the same voices we blind-test for a living.

You bring the idea and the script. The tools do the assembly. Here is the exact workflow.

Step 1: The script becomes a video (Pictory)

Pictory starts where every faceless video actually starts: a block of text. Paste your script in, and Pictory breaks it into scenes, matches each scene with stock footage, and lays the whole thing out on a timeline — before you’ve touched a single clip.

The features that matter in practice:

  • Automatic scene building. The script is the storyboard. Rewrite a line, and the scene follows the text.
  • A real stock library built in. No separate subscriptions, no downloading clips one by one, no watermark roulette.
  • Captions generated from your script. Not auto-transcribed guesses — the words you actually wrote, styled and timed.
  • Music included. Licensed tracks from Pictory’s library, matched to the video — check your plan’s current terms for usage rights.
  • Both formats from one project. Export 16:9 for long-form or reframe to 9:16 for Shorts without rebuilding the video.

Is the first automatic cut perfect? No — and we won’t pretend otherwise. You’ll swap a few clips that miss the point of a line. But swapping clips in a finished timeline takes minutes. Building one from a blank timeline takes hours. That’s the whole trade, and it’s not close.

Step 2: The voice that doesn’t sound like a robot (ElevenLabs)

Here’s the uncomfortable truth about faceless channels: viewers forgive stock footage. They do not forgive a robotic voice. Retention dies in the first ten seconds if the narration sounds like a GPS from 2009.

That’s why step two exists. Export your Pictory draft, generate the narration in ElevenLabs, and drop the audio back in. What you get:

  • Voices that hold attention. Natural pacing, real emphasis, breathing room in the right places — the difference between “AI channel” and just “channel.”
  • A voice for every niche. Steady broadcaster for news, warm storyteller for history, high-energy for Shorts. We blind-test these voices constantly; the gap between the best and worst is enormous, and your niche decides which is which. Not sure which plan tier fits? Take the Voice Match Quiz.
  • Consistency across uploads. The same voice every video is how faceless channels become brands. Your audience can’t see you — your voice is your face.

The workflow detail nobody mentions: generate the narration from the final script, after Pictory’s scene pass shows you the pacing. Voice first or video first both work, but script-locked in the middle is what keeps the two halves in sync.

Step 3: Captions, polish, publish

  1. Read the captions once. They’re generated from your script, so errors are rare — but names and numbers deserve one proofread.
  2. Fix the first three seconds. Whatever your hook is, it must land before a viewer can decide to leave. Tighten the opening scene; cut anything that warms up slowly.
  3. Check the hook against the title. The title promises, the first line pays it off. Mismatch is the silent killer of faceless channels.
  4. Export and upload with your end screen and pinned comment ready. The pinned comment is where your description links and community question live — set it before the first view, not after.

Your hands-on time shrinks to the decisions only you can make — the clip swaps, the hook, the final read. Rendering takes what it takes — go make coffee.

The real math

A freelance editor charges per video, every video — assuming you can find a reliable one. Pictory and ElevenLabs are flat subscriptions, and they don’t miss deadlines, quit mid-series, or need the footage re-sent. (Check current plan pricing on each site before you budget — it changes.)

The honest caveats, because this is Ear Tested: AI stock matching will occasionally pick a clip that’s technically on-topic and emotionally wrong. AI voices, even the best, reward a well-written script and punish a lazy one — write like a human, punctuate for pacing, and the output jumps a full level. Neither tool fixes a boring idea. What they fix is the four hours standing between the idea and the upload.

FAQ

Do I need both tools?

Start with the honest question: can Pictory handle your narration and video on its own? For many creators, yes — every Pictory plan already includes ElevenLabs voices (60–240 minutes a month by tier). A separate ElevenLabs account earns its place only when you outgrow those included minutes, need a cloned voice or full API/settings control, or want one voice across tools beyond Pictory. Nobody needs both by default. Start where your budget is; add step two when the channel justifies it.

Will YouTube monetize AI-assisted faceless videos?

Yes — YouTube’s policy targets reused, mass-produced content with no original value, not AI tools themselves. Original scripts, real editing judgment, and your own voice direction are exactly the value layer that matters. (And always set YouTube’s AI-content disclosure honestly when asked.)

What niche works best with this stack?

Anything script-driven: news explainers, history, finance breakdowns, true crime, motivation, listicles. If the video is “a great script, well told,” this machine was built for it.

The verdict

The 2-Step Faceless Video Machine isn’t magic. It’s subtraction. Pictory subtracts the edit. ElevenLabs subtracts the recording booth. What’s left is the part only you can do — ideas and scripts — with the assembly handled.

We’re building our sister channel, Tool Tested, on exactly this stack, in public, one tested tool at a time. Steal the workflow — and if the tools earn a place in your process:
